I built the AGENTIC Framework because I needed an AI agent adoption framework that actually worked, not a maturity model or a checklist, but an operating system. I was solving this across two organisations: a global marine conservation non-profit and a minerals exploration venture studio. Completely different industries. Same wall.

Not "should we use AI?" They were past that. The question was: how do you actually take an organisation from interested to operational, without it becoming a pile of disconnected experiments?

So I built a system for it. The AGENTIC Framework is an operating system for AI agent adoption: it tells organisations what to build, when to build it, and how to keep it working after they ship it.

How AI workflow assessment actually starts

This is the part most frameworks skip. They give you a structure but no entry point. AGENTIC starts with Kickoff, and Kickoff starts with something simpler than most people expect: a task list.

Pick a function. Get a list of every task people do and the tech stack they use. A filtering agent flags the candidates worth investigating. Then you go deep on those, but only those: record the conversations, let people ramble, capture the nuance. The two-pass model means you don't need people to understand AI. They just need to describe their week.

Five stages. Each one exists because skipping it breaks something downstream.

Assess

Map the workflow as it actually runs, not how someone thinks it runs. Fix it before you formalise it. Turn it into a machine-readable spec with defined success criteria. Most AI adoption fails here: people automate broken processes and then wonder why the agent produces bad results.

Greenlight

Score it. Design the collaboration model: which steps are agent-run, agent-led, human-led, human-run. The framework recommends. The human decides. This is where governance and adoption considerations shape the build, not where they get bolted on after.

Engineer

Build it, prove it, ship it. Every workflow passes through a parallel-run phase where the agent shadows the human and trust is built through evidence, not assertions. The framework uses Anthropic's published architectural patterns as build vocabulary.

Nurture

Monitor it. Every human override is a data point. Every correction is an instruction. The system learns from how people actually use it, and the specification updates accordingly.

Track

Watch the capability frontier. Resurface workflows that weren't ready before. Own the decommission path. Not everything that gets automated should stay automated forever.

What this framework isn't

Not a one-time project. Not "document everything first." Not tool-specific. Nothing creates lock-in.

The AI Adoption Stream treats resistance as data, enthusiasm as risk, and trust as something you build with evidence. And when it's time to stop, the framework has a governed decommission path with the same rigour as greenlighting.

I built this for a conservation non-profit where every hour spent on admin is an hour not spent protecting oceans.
